The AI-READY Framework: 6 Dimensions to Assess Before You Start
You've seen the sobering statistics: 85% of AI projects fail, usually because organizations weren't ready when they started. But how do you know if you're ready?
Most AI readiness frameworks are too complex to be useful. We designed the AI-READY Framework to be simple enough to remember, actionable enough to use, and comprehensive enough to prevent the most common failure modes.
The Framework: AI-READY
The framework assesses your readiness across six critical dimensions using a memorable acronym:
A - AMBITION (Strategic Clarity)
Do you know exactly what problem AI will solve?
This isn't "we should use AI somewhere." It's "we want to automate invoice processing to reduce processing time from 3 days to 4 hours, saving our team 20 hours per week."
Why it matters: The #1 reason AI projects fail is unclear objectives. You can't measure success if you don't know what success looks like.
I - INFRASTRUCTURE (Data + Technology)
Do you have the foundation AI needs to work?
This covers data accessibility, quality, governance, and technical systems. It's not about having perfect data - it's about knowing where your data is, how clean it is, and what it would take to make it AI-ready.
Why it matters: "Garbage in, garbage out" is even more true with AI. 80% of AI project time goes to data preparation, not algorithm development.
R - RESOURCES (People + Budget)
Do you have the right team and investment committed?
This includes dedicated people (not borrowed part-time), appropriate budget(pilot money + scale money), and the 70-20-10 investment rule: 70% people and process, 20% technology, 10% AI algorithms.
Why it matters: AI projects fail when treated as "side projects" with no dedicated owners.
E - EXECUTION (Change Management)
Will your teams actually adopt and use AI tools?
This assesses organizational readiness for change. Are end-users involved in solution design? Do they trust AI? Is there a culture of continuous improvement?
Why it matters: The best AI solution in the world fails if your team won't use it. Technology adoption is a people problem, not a technology problem.
A - ACCOUNTABILITY (Governance + Ethics)
Do you have clear policies, ownership, and risk management?
This covers AI usage policies, data privacy, ethical guidelines, bias monitoring, incident response, and clear ownership when things go wrong.
Why it matters: "We'll figure out governance later" becomes "we're dealing with a lawsuit/breach/PR crisis."
D - DELIVERY (Measurement + Iteration)
Can you measure success and iterate based on results?
This assesses your ability to define success metrics, track them, and make data-driven decisions about whether to scale, pivot, or kill AI initiatives.
Why it matters: 74% of companies struggle to scale AI because they can't prove value.
How to Use It
Step 1: Score Yourself (5 minutes)
Rate each dimension on a 1-5 scale:
- 1 = Not Ready (significant gaps)
- 2 = Minimal (aware of needs, nothing in place)
- 3 = Developing (some capabilities, inconsistent)
- 4 = Strong (solid foundation, room for improvement)
- 5 = Excellent (comprehensive, embedded in culture)
Step 2: Find Your Stage (1 minute)
Add up your total score (6-30 points):
- 6-15 points = AI-AWARE: Build foundations before implementing (6-12 months)
- 16-23 points = AI-CAPABLE: Can pilot but not scale yet (3-6 months)
- 24-30 points = AI-READY: Ready to scale or launch aggressive pilots (start now)
Step 3: Identify Your Priority (1 minute)
Look at your lowest-scoring dimension. That's your priority for the next 30 days.
Real Example: E-Commerce Company
Initial Assessment:
- Ambition: 4 (clear goal: automate product descriptions)
- Infrastructure: 2 (data scattered, no API access)
- Resources: 3 (1 person part-time, $10K budget)
- Execution: 4 (marketing team eager to adopt)
- Accountability: 1 (no AI policies at all)
- Delivery: 3 (basic metrics, no iteration process)
Total Score: 17 = AI-CAPABLE stage Lowest Dimension: Accountability (1)
30-Day Sprint: Create 1-page AI policy before starting any pilots.
Result: After building foundations systematically, they launched a successful pilot in 90 days with proven ROI.
The Critical Insight
You can assess organizational readiness in 5 minutes. You can act on it in 30 days. You can evolve it quarterly.
The framework prevents the most expensive mistake: starting implementation before you're ready.
